line-height: 1.75em;">但是，你会发现，也有一些企业，反而变得更挣扎了。甚至，已经把成本砍到了脚踝，也还是挽救不了瘫痪的业务。以至于，再提到“降本增效”这个词的时候，很多人都已经麻木了。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">丰田精益管理法。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">之所以说它神奇，是因为几十年来，大量的制造企业，都至少曾经将丰田的“精益管理”作为过管理标杆。甚至，还掀起过“向丰田学习”的热潮。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">但说来惭愧。我做了十几年的商业咨询，也参访过不少采用丰田模式的企业，了解过像JIT、5S这样的因丰田而生出的概念。但是，我却很少有机会，能从系统的层面，来学习丰田精益管理法。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">所以，当我去年有幸将国内研究精益管理的实战专家，胡光书老师请到办公室的时候，我认认真真地请教了一个晚上。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">我问胡老师，到底什么是精益管理？胡老师说，如果只能用一句话来解释的话，这句话大概率会是：通过降低成本中不产生实际价值的浪费，最终提升利润。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">有点抽象。什么叫“不产生实际价值的浪费”？</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">举个例子。你是一个工程师，在工厂里拧螺丝。请问，你觉得下面的四个动作，哪一个是浪费？</section><blockquote><section style="text-align: justify; margin-bottom: 16px; line-height: 1.75em;">哪一个？</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">答案是：有可能全是浪费。看不见的浪费。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">找螺丝，拿螺丝，放螺丝，我都能理解。现在机器都能做。可是，最后那一下拧紧的感觉，应该是必要的吧？为什么“拧螺丝”也是浪费呢？</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">因为我们真正需要的，其实并不是“拧螺丝”这个动作，而是“紧固的那个效果”。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">紧固，为什么一定要用螺丝？榫卯结构怎么样？或者来点胶水？这样一来，拧来拧去的这个动作，是不是有可能就省了？</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">精益管理，本质上就是要发现，并减少这样的浪费。因为在丰田精益管理法看来，成本只有两个组成部分。一个组成部分，是实际创造价值的成本。除此之外的部分，都叫“浪费”。减少浪费，就降低了总成本，进而提升利润。当然，这个浪费永远不可能减少到0，但却可以通过持续优化，让其不断减少。毕竟，每减少一点浪费，就意味着提升了一点利润。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">所以，当说到“降本增效”的时候，我们要“降”的，到底是什么？</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">也许不是成本。尤其不能是实际创造价值的成本。因为这大概率是要以降低品质为代价的。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">我们真正要降的，是浪费。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">这一点，对于今天的新能源车企来说，尤其重要。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">在昨天的内部信里，何小鹏用了这么一个词：竞争态势白热化。是的。今天的新能源汽车行业，竞争异常激烈。很多企业，都在大幅度降价。而那些利润空间不够的企业，一旦落下，就很难追回。甚至，直接出局。这个时候，大家拼的就是管理能力。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">举个例子。开会。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">开会，就是一种特别常见的“同步沟通”。所有人，同一时间，出现在同一地方。不管是在线下，还是在线上。一个人“说”的同一秒钟，另一个人在“听”。这种说和听同时发生，发送和接收同步的沟通，就是：同步沟通。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">所以，开会，本质上是在用时间换取共识和结论。</section><section style="text-align: justify; margin-left: 16px; margin-right: 16px; margin-bottom: 16px; line-height: 1.75em;">不过，虽然开会这种“同步沟通”的方式很有效，但缺点也很明显。1）大家必须“同时”到场。但是，越大规模的会议，所有人“同时”都有空，能“同时”到场的可能性，就越小；2）你说的时候我必须听。但是，信息的重要性，对不同人是不一样的。很可能你说的东西，对一些人很有价值，但另一些人早已知道；3）会议时间有限，但必须产出结论。这样，会议结论的质量未必高。而会后的好主意，可能就被忽略了，无人聆听。</section><section style="text-align: justify;
